How to implement a CRM in a small business: guide and checklist

Two people review a sales process in a CRM

Implementing a CRM means agreeing on how an enquiry is recorded, who handles it and what needs to happen next. Choosing the platform is one part of the work. Your team also needs shared rules, usable data and a process it can maintain.

This guide helps you prepare a Clientify CRM implementation, ask the right questions and check whether the setup works for your business. Explore our Clientify CRM implementation service if you are looking for support.

When should you move from spreadsheets and chats?

Consider a CRM when the same problems keep recurring: two people answer one contact, a proposal has no follow-up or you need several inboxes to reconstruct an opportunity.

Write down three situations that create extra work. Identify what information is missing and who needs it. A CRM can organise assignment and reminders once you decide who will handle those enquiries.

CRM implementation checklist

  • Sales process with stages, entry criteria and closing reasons.
  • Data with necessary fields, contact sources and duplicate rules.
  • Ownership of opportunities, tasks and permissions.
  • Channels such as forms, email and WhatsApp, with their requirements.
  • Automation with defined triggers, actions and stop conditions.
  • Testing and handover with validation cases, training and agreed support.

Separate initial deliverables from later improvements. A one-off contact import, ongoing synchronisation and historical data cleanup have different scopes.

Prepare data and stages before configuring

Choose a journey your team knows, such as enquiry received, information needed, proposal sent and decision made. Define what allows an opportunity to enter a stage and what action comes next.

Review a contact sample before migrating the full database. Separate names, phone numbers and email addresses, flag incomplete records and choose the field used to identify duplicates. Retain the original file and an import record for verification.

Choose fields that help the team make decisions. The requested service, enquiry source and next action are useful when they have a defined role.

Connect WhatsApp, email and website forms

Check that each channel identifies the contact, assigns an owner and preserves the context needed to continue the conversation.

Confirm WhatsApp connection options, number requirements, permissions, messaging conditions and costs with the provider before committing to a workflow.

Test a complete form, an incomplete form and a returning contact. This can be planned alongside your WordPress website so you collect useful data without making the form difficult.

Example: enquiry to proposal follow-up

This is an illustrative workflow with fictional data.

A service business receives an enquiry with contact details, the service of interest and a short description. The system records the source and assigns an owner.

The owner reviews the need, adds missing information and sends a proposal. They update the stage and agree on the next action. Automation creates an internal reminder if that action is overdue.

When accepted, the sales opportunity closes and a handover is agreed with the delivery team. If declined, the reason is recorded. The team can see what happened, who acted and what remains to do.

What to automate first, and where AI fits

Start with predictable actions: recording enquiries, assigning tasks or flagging missing data. Introducing one workflow at a time makes errors easier to trace. Our automation guide can help choose a starting point.

AI can summarise a conversation or prepare a reply draft. Define the information it may use, who reviews it and when a person must intervene.

Validate the setup end to end

Before expanding use, run a test enquiry through the full process. Your team should be able to answer these questions in the CRM:

  • Where did the enquiry come from and what was requested?
  • Who owns it and what is the next action?
  • What happens when the contact already exists or submits again?
  • Who sees an error and can pause the workflow?
  • How is the opportunity closed while retaining its history?

Establish a baseline for unassigned enquiries, opportunities without a next action and time to first response. Compare equivalent periods before drawing conclusions about the results.

Cost and timing

Scope depends on users, data quality, channels and connected systems. Separate implementation work, licences and third-party costs. Agree on who owns each account.

Allow for data review, access, configuration, testing and training. Ask for milestones with deliverables and validation responsibilities.

Prepare your enquiry

Bring a list of channels, team members, current tools and an example of follow-up that is difficult to maintain. You can explain the initial problem without sharing credentials or the full database.
